From 0 to 200 Qualified Leads: FMCG Decision-Maker Outreach in 30 Days

Background
The client manufactured specialty ingredients and sustainable packaging components used by mid-to-large FMCG manufacturers, but had no dedicated demand-generation function – new business came almost entirely from trade shows and inbound referrals. This made revenue forecasting difficult and left long dry spells between events. Leadership wanted a repeatable, data-driven outbound motion but had no internal capability to build one, and was wary of generic mass-email outreach damaging the brand's positioning as a quality-first supplier.
Objective
Build and execute a targeted outbound lead-generation engine that could reliably reach procurement and category-head decision-makers at FMCG manufacturers, without relying on the brand-damaging volume tactics typical of cold outreach, and deliver a qualified, sales-ready pipeline within one month.
Methodology
- Defined an ideal customer profile around company size, category focus (food & beverage, home care, personal care), and recent expansion or product-launch signals scraped from trade press and LinkedIn activity.
- Built a filtered, verified contact database of procurement and category-head decision-makers across target accounts using Apollo.io, cross-checked against company websites to remove stale or mis-titled contacts.
- Designed a three-stage outreach sequence: a value-led first touch referencing a specific, researched operational pain point for that account; a case-based follow-up; and a short, low-friction offer for a working session rather than a sales call.
- Ran the first batch of sequences on a small subset (40 contacts) to test messaging before scaling, tracking open, reply, and positive-reply rates separately.
- Iterated subject lines and opening lines based on early results, then layered in a secondary re-engagement sequence for non-responders, timed two weeks after the initial touch.
Key Findings
- The first messaging draft returned a response rate in the low teens – workable, but below what the timeline required to hit a 200-lead target in 30 days.
- Shortening the opening line to lead with a specific number (a cost or efficiency figure relevant to the recipient's category) rather than a general value claim moved response rates into the 30%+ range.
- Procurement-titled contacts responded at meaningfully higher rates than marketing or innovation-titled contacts at the same companies, suggesting the pain point being referenced was more immediately relevant to that function.
- The secondary, non-responder sequence recovered roughly a fifth of the eventual total qualified leads – meaning skipping a follow-up sequence would have left a material share of the pipeline on the table.
- Leads sourced through this outbound motion converted to first meetings at a noticeably higher rate than the client's existing referral leads, since prospects arrived already familiar with the specific value proposition referenced in outreach.
Strategic Recommendations
- Institutionalize the three-stage sequence structure (value-led open, case-based follow-up, low-friction close) as the client's standing outbound playbook.
- Priorities procurement-titled contacts over adjacent functions when the pain point being referenced is cost- or supply-chain related.
- Keep the non-responder re-engagement sequence as a standard second stage rather than treating a single sequence as complete outreach.
- Set up ongoing signal-tracking (expansion news, new product launches) to keep the target account list refreshed rather than static.
Results & Impact
Within 30 days, the campaign generated over 200 qualified leads – larger than the client's existing pipeline built over the prior two quarters through trade shows combined. The sales team reported materially faster first-meeting conversion, and the sequence structure has since been handed over as a repeatable internal playbook.
